Should I do a postdoc or go to industry after my PhD?
Take a postdoc if you want an academic career and the position advances it specifically. Take an industry role otherwise. A postdoc is training for a job that many doctoral graduates will not get, so the honest question is whether you are choosing it or defaulting into it.

The decision is distorted by the environment in which it is made. You are surrounded by people who chose academia, advised by someone whose career is academic, and the default path is presented as continuation rather than as a choice. Leaving can feel like failure inside a department where nobody left.
The numbers are worth knowing plainly. In most countries and most fields, the number of doctoral graduates greatly exceeds the number of permanent academic positions, so the majority will work outside universities. That is the normal outcome rather than the exceptional one, and planning for it is prudence rather than pessimism.
A postdoc is worth taking when it is specifically useful: a group whose work you want to learn, a technique you need, a research programme that positions you for the jobs you will apply to. A postdoc taken because you did not decide, in a lab that happened to have funding, tends to lead to another one on the same terms.
Make the position buy you something nameable. Bourne and Friedberg tell you to move to a new laboratory and a new project, because staying in the lab where you did your PhD "almost never" maximises the knowledge and experience you gain, unless it produces fast and important publications (Bourne and Friedberg, 2006, p. 1327). They also give checks you can run before signing: look at the group's publication record, settle first authorship in advance, aim for at least one quality publication a year, and ask whether the work can continue into your own lab or into an industry role. Their advice on funding is to identify one or two mentors and prepare a joint fellowship application at least a year before you graduate (Bourne and Friedberg, 2006, pp. 1327-1328). They are also explicit that a postdoc is not automatic, and that a strong job market can take you straight to an assistant professorship or a suitable industry post (Bourne and Friedberg, 2006, p. 1328).
The industry side deserves an accurate picture too. Research roles outside universities exist in substantial numbers, they often pay two or three times a postdoc salary, and the work is frequently research rather than a euphemism for something else. The constraints are different: less choice over the question, more resources to answer it.
The most useful thing you can do before deciding is talk to six people who left, in your own field, about what the work is actually like. Nothing in a careers guide substitutes for that.
Huang is blunt about why your supervisor is the wrong person to ask: faculty often have limited knowledge of real-world opportunities, so he tells you to use the university careers centre, talk to PhDs who took nonacademic jobs, and keep those relationships warm, because even a weak connection can produce a referral (Huang, 2020, p. 2). Huang also lists cheap ways to test industry work before you commit to it, including a consulting project of about a quarter, a project with an incubator or start-up, and classes or events in business or law (Huang, 2020, p. 2). One practical warning that changes your calendar: industry and postdoc hiring frequently moves faster than faculty hiring and can come with hard decision deadlines, so pick your target transition date early, and earlier still if you need visa time (Huang, 2020, pp. 4-5).
What does the decision actually hinge on?
Whether you want to run your own research group, and whether you can accept several years of short contracts and geographic mobility to compete for that. Those are the two real questions. Interest in research is not decisive, since research happens in many places besides universities.
The mobility question is where most people find their honest answer. Academic careers early on frequently require moving between cities or countries at two-year intervals, and whether that fits your life is a legitimate and sufficient reason to decide either way.
Set yourself a limit if you take the academic route. Two postdocs, or five years, with a decision point at the end, is a common and sensible structure. Deciding the limit in advance is much easier than deciding it in year seven.
Bourne and Friedberg set a shorter ceiling than most people assume. They treat the postdoc as a finite appointment, warn against one-year positions, and state that "three years in any postdoc is probably enough" (Bourne and Friedberg, 2006, p. 1328). They also tell you to check who is paying and for how long, because a mentor has an incentive to keep a productive postdoc on as relatively cheap skilled labour (Bourne and Friedberg, 2006, p. 1328).
Can I come back to academia later?
It is harder than leaving but not closed, and it varies enormously by field. In computing, engineering, and parts of the life sciences, industry experience is an asset. In fields where the currency is continuous publication, a gap is a real obstacle. Ask people in your own discipline who have done it.
What preserves the option is staying visible: publishing where you can, keeping collaborations alive, reviewing, and attending a conference occasionally. None of that requires an academic post and all of it keeps a return plausible.
Bourne, writing later about moving from academia to government, argues that a sector move is reversible and that experience carries across, which is the general case for treating the first job as a step rather than a verdict (Bourne, 2017, pp. 1-5). Read that claim with its stated limit. Bourne notes that the comparison rests on more than 40 years in academia against three in government, and none of these three sources reports salary or placement figures, so none of them can tell you that one path pays or places better in your field. That part you still have to get from people in your discipline.
Fellowships that explicitly recruit from outside academia exist in several countries and are a common route back. Knowing whether your field has one is worth ten minutes now rather than later.
