What do I do when my note-taking system takes longer than reading the papers?
Cut it until processing a paper takes under five minutes. A system that costs twenty minutes per paper is not a system, it is a second project, and the usual response to that cost is to stop reading. Fewer fields, filled reliably, beat rich templates filled sporadically.

Note systems fail in a predictable direction. Nobody starts with twelve fields and four linked apps. It grows one reasonable addition at a time, each solving a real irritation, and the total cost is never reviewed because no single addition was expensive.
The threshold worth watching is whether processing a paper costs more than rereading it would. Rereading a paper you triaged takes about ten minutes. If your note ritual costs twenty, the note is only worth making for papers you will consult three or more times, which is a small minority.
There is a second cost that does not show up in minutes. An elaborate system makes starting expensive, and expensive starts are avoided. The evidence for this is in your own library: the papers with the most complete notes are almost always the ones read in the first six months, when enthusiasm was covering the cost.
Simplify by asking a different question. Not "what would be useful to record" but "what have I actually looked up in the last three months". The answer is usually two or three things, and everything else in the template is speculative.
Protect the reading time before you protect the notes. Méndez, writing from a workshop for graduate students, recommends reserving a daily period for reading at least one paper, and states that a single article can be finished across several short sessions if your schedule is fragmented, rather than being read urgently against a deadline, which Méndez calls neither efficient nor desirable (Méndez, 2018, p. 1). If note-taking consumes that daily period, it is drawing on the wrong budget.
The same rules also separate having a paper from having read it. Méndez recommends keeping unread papers in a dedicated "to read" folder in your reference manager, subdivided by topic or urgency, and warns against letting the manager become a warehouse of papers you never opened (Méndez, 2018, pp. 3-4). A paper does not earn a note because it entered your library. It earns one when you have actually assessed it.
What is the minimum useful literature note?
One claim in your own words, the page, and a two-word judgment. Everything else is optional. That note takes ninety seconds, it answers the question you will actually ask at writing time, and it is short enough that you will still be making them in year three.
Adding a second and third claim for a paper that carries several is fine, since the unit is the claim and not the paper. What is not worth adding is a summary, a keyword list, a rating, a reading date, or a status field, none of which you will ever query.
If the minimum feels irresponsible, run it for a month alongside your existing system and compare what you retrieve from each. Almost everyone finds they retrieve from the short notes and never open the long ones.
Méndez sets the ceiling slightly higher than one claim. Rule 9 recommends a personal long-term review kept in a reference manager plus a spreadsheet or text document holding the basic information and main messages of the primary literature, so that you can recover both confirmatory and negative evidence when you write an introduction or a discussion (Méndez, 2018, pp. 3-4). Read that as the upper bound rather than the starting point. Neither source reports a study measuring how many minutes any particular note format saves, so the field count is yours to set by what you retrieve.
How do I simplify a note system that has grown out of control?
Delete every field you have never searched on, and every tag used fewer than three times. Then pick one place for notes and stop syncing between tools. Most overgrown systems are two systems in a trench coat, and the maintenance cost is almost entirely in keeping them agreed.
Do not migrate the old notes. Migration is a project that takes weeks and produces nothing new, and it is the single most common way this cleanup stalls. Leave the old notes where they are, searchable, and start the simpler system with the next paper you read.
Pick the format for retrieval, not for looks. Schnell compares bound, loose-leaf, and electronic notebooks, and credits the electronic ones with searchable text, quick copying of computer-generated figures, and direct links to code and datasets, while warning that producing a polished electronic notebook on unsuitable technology can be very time-consuming (Schnell, 2015, pp. 1-2). That warning describes the cost you are already paying. Keep whatever format lets you find the note, see its source, and link it to your project, and treat every further refinement as optional.
Set one rule and hold it: a new field can only be added by removing one. That constraint is what stops the same growth happening again, and it forces you to notice when a field has stopped earning its place.
